Super Smash Bros. Ultimate

Sephiroth's inclusion as a DLC fighter was apparently so top secret that even certain members of Square Enix had not known that the villain was going to be included in Super Smash Bros. Ultimate until the corresponding show-stealing announcement at The Game Awards 2020 was made. Even Square Enix employee and Final Fantasy VII Rebirth director Naoki Hamaguchi was quite shocked and stated:

"[...] it was actually extremely confidential that he was even going to be in it, [...] So, none of the dev team knew, including myself. So it was more like when the whole world knew it, and that's when we knew it like, 'Oh, I had no idea!'"

When it was announced that Nickelodeon All-Star Brawl's paid DLC characters were due to be revealed, it was with a tweet reading "Back to the lab again". Some theorized this was a tease for either Jimmy Neutron or Jenny Wakeman, both highly-requested characters with a technology theme. However, this seems to actually be a reference to a livestream by Super Smash Bros. Ultimate YouTuber GimR from two days earlier. GimR advertised the livestream for days prior, promising a new technique that would change the game's competitive scene, only to fail to actually start the stream due to technical issues. During the time he was live, he played a looping intermission animation depicting him as Dexter from the Cartoon Network series Dexter's Laboratory and playing the song "Back to the Lab" by Prince Paul and Wordsworth for over an hour. This mistake would become a meme within the Super Smash Bros. community for a short while afterwards. Ultimately, Jenny, Rocko and Hugh Neutron, the latter two not being related to technology, were revealed, and GimR would separately reveal the promised new technique, the "Slingshot", two days after the failed livestream.

Super Smash Bros. for Nintendo 3DS

On August 18th and 19th, 2014, several weeks before Super Smash Bros. for Nintendo 3DS launched in Japan, one of the most influential leaks in the series occurred. Footage of the gameplay and the roster (including fighters who were not announced by Nintendo at the time) were uploaded to 4chan, and then YouTube. The legitimacy of the leaks were brought into question by fans (such as the consistency of the rosters compared to the one that was shown at E3 that year), with some speculating that the leaks originated from an employee connected to the Entertainment Software Ratings Board (ESRB), leading fans to refer to the leak as the ESRB leak. It was not until Nintendo took down the YouTube videos very shortly after they were uploaded when they were confirmed to be legitimate. Days later, Shulk would be revealed for the game in a Japanese Nintendo Direct, confirming the rest of the game's unannounced roster.

In 2023, it was discovered that the leaker was a child of a Nintendo of America employee. According to a DidYouKnowGaming? video researching the history of various video game leaks, the employee recorded footage of the game in action, which would be sent to the ESRB for review. The child gained access to it and shared the footage with his friends, before spreading out of control. Nintendo of America fired the employee shortly after word got out.
WarioWare: Get It Together!

The character of Penny Crygor was almost completely absent from pre-release material for WarioWare: Get It Together! - with the only instance of her that managed to slip through the cracks being a silhouetted version of her on the title for the Frenemy Frenzy mode - leading some Wario fans to believe she would be absent, much like Dribble & Spitz were in WarioWare: Touched!. When the game released, she would appear in a major role: as a deus-ex machina character in the penultimate level, complete with her own theme song.

Nickelodeon All-Star Brawl 2

Attachment Prior to Nickelodeon All-Star Brawl 2's announcement, a convincing image "leaked" showing El Tigre in the game, which would be shared by a variety of sources including Jorge R. Gutierrez, the creator of El Tigre: The Adventures of Manny Rivera. It would later be confirmed by a moderator on the official NASB Discord (who has no involvement in the game's development) that the image was actually an art test from another Discord server and not intended to be spread as a leak. Despite this, El Tigre would still appear as playable character in Nickelodeon All-Star Brawl 2, a rather lucky coincidence given the cartoon's obscurity.

Mortal Kombat 3

Contrary to popular belief, Johnny Cage wasn't cut from MK3 because his motion capture actor, Daniel Pesina, had to be fired from Midway after advertising a game called BloodStorm (developed by a different company) while dressed as his character.

In a 2020 podcast interview, Mr. Pesina stated that he wasn't fired, but rather that he left Midway because they refused to pay their actors on time. He also stated that series' co-creators Ed Boon and John Tobias assisted him with negotiating for the BloodStorm promo and what he wore in that ad was approved by Ed Boon, directly debunking the rumor.

A year later, John Tobias confirmed in a Twitter thread that the reason why Johnny Cage didn't show up in MK3 was because he was one of the least popular/played characters in the previous game, so they decided to remove him entirely, with the in-universe reason being that he died. He was later brought back for Mortal Kombat Trilogy, this time being potrayed by Chris Alexander.

Nickelodeon All-Star Brawl 2

During the prerelease of Nickelodeon All-Star Brawl 2, a set of placeholder pages were found on the game's website relating to different characters. Most notable of these pages was one for Helga, a character who was in the first Nickelodeon All-Star Brawl and hadn't been seen in All-Star Brawl 2 marketing materials or leaks at that point - this led a lot of fans to believe that Helga would be returning. Ultimately, she would only be a background cameo on the Aquarium stage.
Sonic the Hedgehog 4: Episode I

Attachment For a week in the leadup to Sonic the Hedgehog 4: Episode I's gameplay and title reveal, Sega posted a daily countdown showing a lineup of Sonic's friends' names, eliminating a set each week before landing on just Sonic. This was in response to a high demand from Sonic fans at the time for a game centered on just Sonic and Dr. Eggman without any of Sonic's allies assisting him nor any greater villains superseding Eggman.

Attachment In the reveal trailer for Nickelodeon All-Star Brawl 2, a set of gameplay footage from the first installment is shown. This is notable for two reasons, one being that the footage shows off multiple characters not featured in the second game, and that one scene shows a beta version of the Wild Waterfall stage with a smaller waterfall and different colors for the Thornberrys' ComVee. This would lead to a theory that the Wild Waterfall footage was taken from NASB 2 and accidentally inserted into the NASB 1 section of the trailer, which if true would confirm that Lincoln Loud and Leonardo were returning.

This theory was quite easily debunked by Lincoln and Leonardo using their models from the first All-Star Brawl while everyone else got revised models, and a KO explosion effect featured in the snippet being different from one shown later in the trailer. Nigel Thornberry's character showcase would later show off a new Wild Thornberrys stage in place of Wild Waterfall, which was shortly followed by a leak showing Lincoln as an NPC cameo on the Loud Castle stage.
